How to manage long-lead equipment through vendor-document approvals, manufacturing milestones, inspections, recovery actions and schedule exceptions.

Long-lead risk often starts before fabrication. Late general-arrangement drawings, load data, foundation information, cable schedules or interface documents can delay civil, electrical and mechanical design even when the factory claims production is on time. Vendor-data milestones should therefore be part of the expediting baseline, not treated as separate document-control administration.
Manufacturing progress should be evidenced by discrete milestones such as approved drawings, material availability, fabrication release, major component completion, assembly, testing and packing. Percentage-complete statements are weak controls because they do not identify whether the remaining work sits on the project's critical delivery path.
Exception management should focus on variance and recovery. When a milestone is late, the team should record cause, current forecast, float consumed, downstream effect, vendor recovery proposal, responsible owner and escalation date. Repeatedly asking for an updated schedule without a recovery decision does not reduce risk.
Inspection and testing also require schedule integration. Hold points, witness points, FAT dates, third-party attendance and Employer approval should be planned early enough that an unavailable inspector or unresolved procedure does not become the reason completed equipment cannot ship.
A useful expediting dashboard therefore shows vendor data, manufacturing, inspection and shipping as one chain. The question is not only whether the vendor is late, but whether the remaining project float and recovery options are sufficient to protect engineering, construction and commissioning need dates.
